What Is a Good ROAS for D2C Brands in India?

Short answer: A good ROAS for D2C brands in India is typically 2x to 4x. But the honest answer is that the only ROAS that matters is your break-even ROAS, which depends on your margins, not on any industry average. A brand with 40% gross margin needs at least 2.5x to break even; anything above that is profit.

Almost every founder asks this question, and almost everyone gets the wrong answer. They chase a number they read in a report, and end up either cutting a profitable campaign or scaling a loss-making one. This guide fixes that with the formula, real category benchmarks, and what actually moves the number.

First, forget "good." Calculate your break-even ROAS.

ROAS (return on ad spend) means nothing in isolation. A 5x ROAS can lose money, and a 1.8x ROAS can be highly profitable, depending on your margins. The number that decides whether your ads are working is your break-even ROAS:

Break-even ROAS = 1 ÷ gross margin

If your gross margin is 40% (after product cost, shipping, and packaging), then:

1 ÷ 0.40 = 2.5x break-even ROAS

That means every rupee of ad spend needs to return 2.5 rupees of revenue just to cover your costs. At 2.5x you break even; at 3x you profit; at 2x you lose money on every order.

Why margin changes everything

Gross marginBreak-even ROASWhat it means
60% (high margin, e.g. beauty)1.67xProfitable even at low ROAS
40% (typical apparel)2.5xNeed 2.5x to break even
30% (electronics, low margin)3.33xNeed 3.3x to break even
20% (commodity products)5xVery hard to scale on ads alone

Category-wise ROAS benchmarks in India

These are the ranges we typically see across client accounts, not universal truths. Treat them as a rough compass, then compare against your own break-even.

CategoryTypical ROAS rangeNotes
Beauty & personal care2.5x - 4xHigh margins, strong repeat purchase
Fashion & apparel2x - 3.5xReturn rates drag effective ROAS
Health & supplements2x - 3.5xSubscription potential lifts LTV
Electronics & accessories2.5x - 4xHigher AOV, thinner margins
Home & lifestyle2x - 3xLonger consideration, retargeting heavy
Jewellery1.5x - 3xVery high AOV, low order volume

What actually moves your ROAS

When ROAS is below break-even, founders usually reach for one lever: cut the budget or kill the campaign. Those are reactions, not strategy. The levers that genuinely move ROAS, in order of impact:

1. Creative volume and freshness

Creative is the single biggest driver of ROAS variance. A fresh, well-hooked ad can beat a tired one by 2x to 3x. If your ROAS is dropping, the first question is almost always "when did we last launch a new angle?"

2. Conversion rate, not just clicks

ROAS is revenue divided by spend, and revenue is traffic multiplied by conversion rate multiplied by AOV. A checkout that converts at 1% versus 2.5% doubles your ROAS with zero extra ad spend. Fix the funnel before you scale the top.

3. Offer and landing page alignment

If your ad promises something the landing page does not deliver, the click is wasted. A small offer tweak (free shipping threshold, bundle pricing) can move ROAS 20% to 40% without touching creative.

4. Retention and LTV

ROAS measures first-purchase return. If your first purchase loses money but the customer buys three more times, a "bad" ROAS can be a great business. Blended ROAS, which includes repeat revenue, is what actually matters at scale.

Blended ROAS is the number that scales

Blended ROAS includes revenue from returning customers, not just first purchase. A brand with 30% repeat revenue can sustain a lower first-purchase ROAS and still grow profitably. This is why retention is not a "later" problem, it is a ROAS problem in disguise.

The formula to find your own target

Write these three numbers down: your gross margin, your AOV, and your repeat purchase rate. Then:

1. Calculate break-even ROAS (1 ÷ margin).
2. Set your floor at break-even, your target at break-even plus 30% to 50%.
3. Re-evaluate monthly, because margins and AOV move.

That is your "good" ROAS. Not a benchmark from a report, but a number you can defend and scale against.
